Situation & IT Landscape
Portfolio consisted over 8,000 applications hosted in datacenters and in the Cloud across Europe operated by large teams of internal and IT service provider teams.
_
A key challenge was the definition of a knowledge transfer approach that is tightly integrated with delivery activities in existing teams and ramp up efforts in the GCC.
_
A heterogeneous application stack that includes all banking functionalities from trading to retail banking. Internal stack consolidation around areas such as data and reporting.
_
Increasingly DevOps oriented. Platform and operation team still dominate large parts of the operational landscape. Development is executed in a modern agile/scrum approach.
_
Our Approach
The organization established a Global Capability Center (GCC) in Eastern Europe, spanning three countries and implementing standardized processes across the region.

To facilitate the transition of knowledge and responsibility for service delivery to the GCC, a comprehensive transition blueprint was developed. This blueprint outlined the step-by-step process for transferring knowledge and operational responsibilities to the GCC in a progressive manner, ensuring a smooth and seamless transition.

Executed pilot projects to test the effectiveness of the GCC model in delivering services. These pilot projects provided valuable insights into the capabilities and performance of the GCC, allowing for adjustments and refinements before scaling up to full implementation.

Once the pilot projects proved successful, scaled them to the complete application portfolio. This scaling process followed a coordinated wave approach, allowing for efficient deployment of resources and minimizing disruption to ongoing operations.

In parallel with the GCC setup and scaling efforts, a strategic vendor ecosystem was created to support GCC activities and service delivery. By partnering with select vendors, internal capabilities were complemented to enhance service offerings, and to ensure the success of the GCC model in delivering value to the organization.
Our Impact
Significant cost reduction for infrastructure, platform and application operations.

Sustainable and significant development capacity built in Eastern Europe for old as well as emerging technologies. Leverage of online banking technology know-how readily available in Poland, Czech republic and Bulgaria.

Reorientation towards a digital engine (and overall application platform renewal), partly funded through operational savings.

Tightly managed transition schedule (avoiding double staffing and extra budgeting). Blueprint and wave scaling approach.
